Coverage matrix
Every outcome from the scorecard is covered by at least one primary interviewer and one secondary. No orphan signals; no double-coverage of the easy ones.
Panel composition
- Diversity of level, function, and background — not just tenure
- At least one 'skeptic' role to prevent groupthink
- Named debrief facilitator who did not interview
Debrief mechanics
Written scores submitted before discussion. Facilitator collects, reads aloud, then opens the room. Otherwise the loudest voice wins.
Common pitfalls
- — Five rounds of 'general fit.' Kill it.
- — Letting the debrief happen in Slack. Get people in a room, video or otherwise.
- — Consensus theater. A single 'no' on a bar-raising signal should have real weight.
